The consulting industry has plenty of generalist firms and plenty of boutiques. Here's where we believe value actually comes from — and how we operate differently.
Why specialist beats generalist
The big consulting firms sell scale. They have thousands of consultants, methodologies for everything, and the bandwidth to put 30 people on a project in a fortnight. That model works for some clients — usually large enterprises that need a generalist arm-and-a-leg.
It doesn't work for everyone. For most mid-market businesses, public-sector bodies running specific programmes, or ambitious teams that need depth in one domain, scale isn't the asset — it's the cost. You end up paying for layered management, partner overhead, and generalist juniors learning on your time. We've structured MSA Consulting to be the opposite: small, senior, focused, and accountable. The principal you meet is the principal who delivers.
The honest state of AI consulting in 2026
There is no shortage of "AI strategy" decks doing the rounds. Most are polished, generic, and disconnected from what an organisation actually needs. The hard work isn't deciding to use AI — almost every business should be — it's identifying where AI delivers genuine, measurable ROI in your specific context, and then having the engineering capability to make that real.
We approach AI like any other technology: as a tool that delivers value in defined use cases, not a religion. Our work tends to be practical and implementation-focused — process automation that reduces real cost, decision-support tools that improve accuracy, integration of LLMs into specific workflows where the productivity gains are demonstrable. UK public procurement is undergoing significant reform — the Procurement Act 2023 has changed how contracts are awarded, with greater emphasis on social value, supplier transparency, and outcomes-based delivery. The frameworks (CCS, G-Cloud, DOS) remain the dominant routes to market, but the mood music has shifted: government wants more SMEs, more direct expertise, less subcontracting through the big firms.

Investment research is sometimes treated as a separate discipline from "real" consulting. We disagree. The skills that produce a good investment memorandum — clear problem framing, rigorous analysis, judgement under uncertainty, structured argument, ability to defend a position to a sceptical audience — are the same skills that produce a good strategy or operational consulting engagement.

From first conversation to closeout — the operating model behind every engagement.
Initial conversation & scoping
Free of charge, no obligation. We spend an hour understanding what you're really trying to achieve — separating the surface symptom from the underlying problem. We will tell you if we don't think we're the right firm. Where we are, we build a clear, costed scope of work: deliverables, timeline, team, success criteria, fee. No vague statements of work that leak scope later.
Engagement letter & governance setup
Engagement letter signed before work begins. A governance framework is agreed: who's the client sponsor, what's the cadence of updates, who signs off on what. For larger engagements, we set up a structured steering group and a risk register from day one. For public sector work, we apply audit-trail standards (documented decisions, version-controlled deliverables) as default.
Discovery & analysis
Stakeholder interviews, document review, quantitative analysis. We bring rigour but no theatre — no 80-slide discovery readouts that nobody reads. The outputs of this phase are typically: a structured statement of the problem, validated data, identified options, and a recommendation. All written, all defensible, all in plain English.
Delivery
The work itself — whether that's a strategy document, a technical build, a bid response, an investment memo, or a managed programme. Regular check-ins with the client sponsor (typically weekly), clear progress reporting, no surprises. Where things change (and they always do on real projects), we surface it early, propose options, and re-baseline together.
Handover, review, & follow-up
Deliverables formally handed over, with all source files and documentation. A short structured retrospective with the client — what worked, what didn't, what we'd do differently. Three months later we check in to see how recommendations have landed in practice. We measure ourselves on whether what we delivered actually moved the needle, not on whether the engagement was completed.

Frequently Asked About MSA Consulting
How are your fees structured?
Three common shapes: fixed-fee project work (the most common — a defined scope and price agreed up front), monthly retainer (for ongoing advisory or programme support), or day rates (for short, well-defined work). We don't take engagements on a "time and materials" open-ended basis without a defined cap — it tends to be bad for both sides. Public sector engagements follow the relevant framework pricing.
How small or large an engagement will you take?
We've delivered work from a focused 5-day diagnostic through to multi-month programme engagements. Below about £15k of fee value, the overheads of a proper engagement structure outweigh the value we can add — so we'll often suggest a different supplier or a more focused scope. There's no upper bound; we'll scale the team appropriately or partner where helpful.
Do you sign NDAs before initial conversations?
Yes, happily. Send your NDA, we'll review and sign it (or propose modest edits if needed). For most exploratory conversations a simple mutual NDA is fine. For more sensitive engagements — particularly anything investment-related or commercially sensitive — we treat confidentiality as a baseline rather than a contractual nicety.
Are you on any procurement frameworks?
We work via direct contract and via various standard procurement vehicles in the UK. If you need to engage us via a specific framework or your usual purchasing route, mention this early and we'll work out the right mechanism. We don't push clients into bespoke contracts where their normal procurement process is cleaner.
What's your conflict-of-interest policy when working both for clients and for MSA Capital?
Strict. Any potential conflict between an external consulting engagement and MSA Capital's investment activity is identified at engagement scoping. Where a real or perceived conflict exists, we decline the work, decline the investment, or — in rare cases — agree explicit ring-fencing measures in writing with all parties. We will not act on both sides of a transaction.
